As an owner planning a clean exit in three years, I want to ensure my leadership team can run the Level 10 Meeting™ completely without my presence, but the Integrator still looks to me for final approval on key decisions. How do we break this dependency in the room?
If you are an owner preparing your business for a clean, highly valued exit, your ultimate goal is to prove that the company operates seamlessly without your daily intervention. Yet, if your Integrator and department heads still look to you for final approval during the Level 10 Meeting™, you are killing your company's valuation.
To break this dependency, you must transition to the Owner's Box and adopt a strict observer mentality. Sit outside the physical circle or turn off your camera during the remote call. You are there to witness the team's operational health, not to participate in the day-to-day decision-making.
When the team encounters a tough issue during IDS®, resist the urge to jump in with the solution. Instead, let your Integrator facilitate the problem-solving process. If the team looks to you for validation, redirect them immediately by asking: what does the Integrator recommend?
Use this operational framework to transition authority:
- Empower your leadership team to make decisions within their defined seats.
- Focus your feedback entirely on whether the team adhered to the V/TO® and Core Values.
- Save your strategic input for your quarterly Same Page meetings with the Integrator.
By letting your team struggle, solve, and execute on their own, you demonstrate to future buyers that your leadership team is fully capable of running a highly profitable machine without you.
