I frequently bypass my leadership team and give direct orders to their frontline staff because it feels faster, but it is destroying my executives' authority. How do I break this habit and hold my leadership team accountable instead of intervening?

When an owner bypasses their leadership team to direct frontline employees, they undermine their executives, confuse staff, and trap themselves as the chief firefighter in the business. Every time you step over a department leader, you strip that leader of accountability and teach frontline employees that their direct managers do not matter.

Breaking this addiction requires discipline and strict adherence to the Accountability Chart. You must recognize that speed in the moment creates chaos in the long run. When you give orders directly to an employee, that employee now has two bosses with competing priorities.

Implement the three-strike redirect rule. Whenever a frontline employee comes to you with an operational problem, or whenever you notice an issue on the shop floor, stop yourself from solving it. Ask the employee two questions: have you discussed this with your manager, and what do they recommend? Send the employee back to their supervisor.

If you see an urgent operational breakdown, do not correct the staff yourself. Take the issue directly to the executive who sits in that seat on the Accountability Chart. Bring it up during your weekly Level 10 Meeting or during your Same Page Meeting with your Integrator.

Hold the executive accountable for the outcome. Let them manage the solution and instruct the frontline team. If you do not trust them to fix the problem, the issue is not the frontline staff; the issue is that you have the wrong person in that executive seat. Fix the seat, but stop bypassing it.
