Our customer operations seat is completely overwhelmed, but our current cash flow does not allow us to hire an assistant. How do we resolve this capacity issue without letting our client satisfaction drop?

When a seat holder is overwhelmed and hiring is off the table, you must look at delegation and optimization. Do not just tell them to work harder. That leads directly to burnout and mistakes.

Instead, conduct a thorough audit of the daily tasks within that seat. Apply the Delegate and Elevate™ tool. Have the seat holder track their time for two weeks and categorize every task into four quadrants: love/great, like/good, don't like/good, and don't like/not good.

Focus on the bottom two quadrants. These are the tasks that drain their energy and capacity. Next, look at how you can eliminate or automate those low-value tasks using simple AI tools or existing software integrations. Often, tasks like manual scheduling, routine follow-ups, and data entry can be fully automated in a few hours.

If automation is not possible, look at other seats on your Accountability Chart. Is there an underutilized seat that has the capacity to take on some of these low-value tasks?

By systematically stripping away the administrative noise, you can often free up thirty to forty percent of a seat holder's capacity. This allows them to focus entirely on their core, high-value roles, keeping client satisfaction high without increasing your payroll.
