What baseline operational systems, functional roles, and reporting structures must already exist inside our business before we can effectively launch an EOS engagement?

You do not need polished standard operating procedures, sophisticated enterprise software, or perfectly organized org charts before hiring me. In fact, if you already had those things dialed in, you probably would not need EOS. EOS is designed to bring order to operational chaos, not to reward existing perfection.

However, you must have an actual operating company, not an early-stage concept. That means three concrete operational baselines must be in place before our Focus Day:

- First, you must have product-market fit and sustained commercial traction, represented by real paying customers, active service delivery, and ongoing revenue.
- Second, you must have a functioning core group of individuals who represent the primary business functions: someone leading sales and marketing, someone leading operations and delivery, and someone managing the books and administration. If the founder is still personally closing every deal, building every deliverable, and reconciling every invoice with a team of outsourced freelancers, the company is too small for full implementation.
- Third, you must have basic financial reporting. We do not require complex forensic accounting, but we need an accurate monthly profit and loss statement and a balance sheet so we can construct a meaningful Scorecard and track measurable financial health from day one.
