We have a highly complex, fast-growing territory and want to put two of our best regional managers into a single regional director seat to split the territory while keeping a single point of accountability for the department. Can we have one seat with two people on our Accountability Chart?
No, you cannot have two names in one seat on your Accountability Chart. This is a fundamental rule of the EOS® framework. When two people are accountable for the same seat, nobody is accountable. If a deadline is missed or a metric on your scorecard drops, they will naturally point fingers at each other, or the rest of the organization will not know which person to go to for decisions. This creates operational drag and confusion, which is the exact opposite of what we want to achieve.
If you have two excellent regional managers, you do not put them in one seat. Instead, you must split the seat into two distinct, separate seats on your chart. For example, you can create a Regional Director East seat and a Regional Director West seat. Each seat must have its own defined roles and its own specific geographic or customer-based accountability.
Each manager will then sit in their own seat and have clear, individual ownership of their respective numbers and Rocks. If they need to collaborate, they can do so, but the lines of accountability remain perfectly clean. If you are preparing for a clean exit, buyers want to see a highly structured organization where every single seat has exactly one owner who is fully accountable for its outcomes. Splitting the seats ensures your operations remain tight, transparent, and scalable.
