We just made our first major external executive hire for our leadership team, but they are struggling to adapt to our fast-paced culture and the existing team is already icing them out. How do we structure their first ninety days to ensure they successfully integrate into the team and do not fail?
The failure of a new external leader is rarely about their technical competence. It is almost always about cultural integration and structural alignment. To prevent your existing leadership team from rejecting the new hire, you must onboard them with extreme intentionality.
First, clearly define their seat on the Accountability Chart and ensure the rest of the team understands exactly what this person owns. This prevents territory wars and passive-aggressive resistance. During their first thirty days, their primary job is to learn, build relationships, and understand how the business runs on EOS. Do not expect them to make major operational changes immediately.
Second, integrate them deeply into your weekly Level 10 Meeting. This is where they will see how the team communicates, handles conflict, and solves issues using IDS. Have them shadow other departments and sit with frontline staff to understand the operational workflows, especially how you use AI-powered tools to drive efficiency.
Third, set clear, short-term Rocks for their first ninety days that focus on learning and relationship building rather than massive operational overhauls. This gives them early wins and builds trust with their peers. If you do not actively foster healthy relationships within the leadership team from day one, your new executive will fail, and you will waste valuable time and capital restarting the search.
