We just hired a highly qualified executive from the outside, but they are struggling to adapt to our weekly Level 10 Meeting cadence and seem to view our EOS tools as administrative overhead rather than operational leverage. How do we quickly get them fully aligned with our team discipline?

When an outside executive joins a company running EOS, they often experience a culture shock. They are used to traditional corporate structures where they can operate in silos and manage their calendar however they please. To them, the weekly Level 10 Meeting and quarterly Rock reviews can feel restrictive.

To solve this, you must make EOS non-negotiable from day one of their onboarding. Do not assume they will just pick it up by sitting in meetings. You must explicitly teach them the tools and the why behind them.

Show them how the Accountability Chart brings clarity and how the weekly Scorecard prevents subjective management. Explain that these tools are designed to give them more autonomy, not less.

During their first ninety days, pair them with a veteran team member or work closely with them to draft their first set of Rocks. If they continue to push back or treat the meetings as a chore, you must address it as a core values or alignment issue.

A leader who refuses to adopt the operating system will create a crack in your leadership team that will eventually confuse their entire department. They must either get, want, and have the capacity to operate within your EOS framework, or they are not the right fit for your company.
