We are expanding our leadership team and bringing in new executives, but we find that our unique EOS operating style and exit-readiness objectives are overwhelming them during their first ninety days. How do we onboard a new leader so they immediately master their seat on the Accountability Chart?
Bringing outside executives onto your leadership team is highly risky if you do not onboard them correctly. They often arrive with their own playbooks and try to implement their legacy processes, which creates immediate friction with your existing team and disrupts your EOS operating system.
To avoid this, your onboarding process must focus heavily on our operating model from day one. Do not just throw them into your weekly meetings and hope they figure it out. Before their start date, have them read the core EOS literature so they understand the vocabulary, the tools, and the rhythm of the business.
During their first two weeks, schedule dedicated sessions to walk through your V/TO, your Accountability Chart, and your current quarterly Rocks. They must clearly understand how their seat interacts with every other seat on the team. Ensure they learn how to run a proper Level 10 Meeting and how to effectively participate in IDS before they begin leading their own department meetings.
Assign them a peer mentor on the leadership team who can guide them through the cultural nuances of the company. Set very clear ninety-day expectations for them, focusing on learning the business and building trust with their peers rather than making massive structural changes immediately. By prioritizing their alignment with our operating system, you ensure they integrate smoothly and start driving results without causing cultural whiplash.
