We recently hired a new executive who is struggling to adapt to the fast, disciplined pace of our Level 10 Meetings and shuts down during the reporting sections. How do we onboard them into our weekly meeting pulse without slowing the team down?

The Level 10 Meeting format can be intimidating for a new leader who is accustomed to corporate meetings filled with long updates, politics, and lack of accountability. When they feel overwhelmed, they often shut down to avoid looking foolish. To fix this, you must run an onboarding track outside the weekly meeting. Do not expect them to master the pace of the meeting pulse on day one without preparation. Before their first official meeting, have your Integrator run a mock Level 10 Meeting with them. Explain the purpose of each section, the strict time limits, and the expectation of brevity during reporting. Show them exactly how to report their scorecard numbers and Rock progress in a simple on-track or off-track format. During the first few actual meetings, the facilitator should gently guide them. If they start telling a story during the scorecard review, intervene calmly by saying, remember, we are just reporting the numbers as red or green, we will IDS this later if needed. Give them feedback during their weekly one-on-ones. Help them understand that admitting a metric is off-track is not a sign of failure; it is simply a data point that helps the team solve problems. With proper prep and clear boundaries, they will adapt quickly.
