We are ready to hire our first external Integrator to take over daily operations, but our existing leadership team is comfortable with my loose management style and I am worried they will reject a structured leader. How do we onboard this new Integrator onto the Accountability Chart without causing a mass revolt?
Onboarding an external Integrator requires clear communication and absolute alignment before they start. The transition fails when the owner continues to bypass the new Integrator or when the leadership team tries to run a work-around back to the owner.
First, you must update your Accountability Chart to reflect the new structure. Ensure that all leadership team seats report directly to the Integrator, not to you as the Visionary. Show the team this new visual layout before the Integrator joins.
Next, run a formal meeting to set boundaries. Explain to your leadership team that the new Integrator has full authority over daily operations. If a team member comes to you with an operational issue, you must refuse to solve it. Your response must always be to ask if they have run it by the Integrator first.
Give the new Integrator time to build relationships. Let them run the Level 10 Meeting™ and manage the weekly scorecard. This establishes their authority organically through the EOS® tools.
Finally, maintain a strict Same Page Meeting™ with your new Integrator. If you have concerns about their management style, address it privately in that meeting, never in front of the team. This unified front shows the organization that the new structure is permanent and non-negotiable.
