We just hired our first external C-level executive to run our operations, but they are struggling to adapt to our existing culture and keep trying to transplant their old company's complex corporate processes. How do we onboard them and align them to our simpler EOS® operating system?
When you hire an external executive, they often bring heavy, bureaucratic habits from larger organizations. They want to build elaborate systems, write hundred page manuals, and introduce complex software. If you let them transplant this corporate bloat, they will choke your execution.
You must align them to your simpler operating system immediately. Start by anchoring them to Our Charter. Explain that your leadership team operates on three pillars: Trust, being on the Same Page, and saying Yes! to Strategy and Structure. Make it clear that in your company, we value simple, repeatable workflows over complex theories.
During their first thirty days, their main job is to listen and learn, not to rebuild. Have them shadow every seat on the Accountability Chart. They need to understand how the work actually gets done before they try to optimize it.
Next, evaluate their fit using the GWC™ framework. Ensure they truly get, want, and have the capacity to do the job in an entrepreneurial environment. A big-company executive has often relied on a large support staff. In your business, they must be willing to roll up their sleeves and personally execute their Rocks.
Set clear boundaries. Tell them they cannot introduce new software or process overhauls until they have successfully managed their seat's weekly Scorecard numbers for a full quarter. This forces them to master your current reality before they attempt to change it. They must prove they can run the simple system before they are allowed to build anything new.
