We want to bring our operations director into our EOS session because they do all the heavy lifting, but they are not technically on the executive leadership team. How do you handle non-leadership team observers in the room?

I do not allow observers in the session room. If someone is in the room, they must be a fully participating member of the leadership team who owns a seat on the Accountability Chart. Having an observer who sits in the corner silently watching destroys the vulnerability and psychological safety required for a successful session day. To solve hard, systemic issues, the leadership team must be completely open and honest. The presence of a non-member alters the dynamic, causing people to hold back or perform for the observer. If your operations director does all the heavy lifting, you need to look closely at your Accountability Chart. It is highly likely they belong on the leadership team, or your current leadership team is holding onto operational tasks they should have delegated. We must resolve this structural misalignment first. If they truly belong on the leadership team, we invite them as a full participant with equal weight in our discussions. If they do not, they stay out of the room. This rule is non-negotiable. To keep your team aligned, you must establish clear boundaries. We can capture their input before the session through prep work, but the execution of the session day belongs strictly to the team that holds the ultimate accountability for the business.
