I own three different businesses and want to run all of them under EOS. Do we build one giant Accountability Chart with me at the top, or do we create three separate charts with distinct leadership teams?
Trying to run multiple distinct companies under a single Accountability Chart is a recipe for chaos. Each business has its own unique client journey, core focus, and operational model. Merging them into one chart will confuse your team and dilute accountability.
You must build three separate Accountability Charts, each with its own designated leadership team, its own Integrator, and its own V/TO. This keeps the operations of each business completely clean and measurable.
Your role across these companies is where the structure must be carefully defined. If you are acting as the Visionary for all three, your name will sit in the Visionary seat at the top of each individual chart. However, you must realistically assess your capacity. Sitting in three Visionary seats is a massive commitment.
To make this work, each business must have a strong, dedicated Integrator who owns the day to day operations. You cannot be the Integrator for multiple companies and expect them to grow.
Keep the reporting lines entirely separate. Your three Integrators should report directly to you within their respective business structures. This clear separation makes each business modular, which is incredibly valuable if your long-term plan is to execute a clean exit from one or more of these companies.
