I currently hold four distinct seats on our Accountability Chart, and during our Level 10 Meeting I constantly catch myself switching hats to defend different departments, which silences the rest of the team. How does an owner holding multiple seats wear those hats objectively without crushing team participation?
When an owner holds multiple leadership seats, team meetings quickly turn toxic if you do not strictly compartmentalize which seat you are speaking from. If you are sitting in the Visionary, Operations, and Sales seats, your team cannot tell whether your comment is a passing strategic idea, an operational directive, or an owner veto. That ambiguity breeds silence and compliance instead of real debate.
You must build the discipline of hat labeling. During your Level 10 Meeting, explicitly state which seat you are occupying before you speak on an issue. For example, state clearly: Speaking as the Head of Operations right now, our capacity is tapped out; do not hear this as an owner decision yet. This forces you to argue strictly from the accountabilities of that specific seat rather than pulling founder rank.
Simultaneously, holding four seats is an operational failure that caps enterprise value. Your primary objective as a multi-seat owner is to fire yourself from those seats systematically. Run the Delegate and Elevate exercise immediately. Isolate the low-hanging operational work that drains your energy and hand it off or automate it using modern AI workflows. An owner sitting in four seats does not have a real leadership team; you have a collection of high-priced assistants waiting for your permission.
