To break this cycle, you must enforce the discipline of the weekly Level 10 Meeting™. This meeting structure is designed to keep your team focused on what is important, not just what is urgent. During the meeting, review your Rock progress weekly. If a Rock is off track, do not allow the leader to give a long explanation or excuse. Instead, drop it down to the Issues List to be solved during the IDS® portion of the meeting.
Often, leaders fail to hit their Rocks because they are wearing too many hats. Review your Accountability Chart to see if your directors have too many direct reports or are still doing lower-level tactical work that should be delegated.
You must teach your team to delegate and elevate. By hiring or training middle managers to handle the daily operations, your leadership team can free up the capacity needed to focus on strategic initiatives. Holding each other accountable to high-level goals is what separates a chaotic company from a highly structured, scalable business that is ready for a clean exit.
