Transitioning from a chaotic, reactive environment to a highly disciplined, proactive operating model is a process that requires careful pacing. You cannot go from absolute chaos to perfect structure overnight without causing organizational whiplash.

We begin this transition by installing the ninety-day world during our Focus Day. We do not try to fix everything at once.

First, we introduce the Level 10 Meeting™ structure. This weekly meeting is designed to centralize your communication and issue-solving. By creating a dedicated, highly efficient ninety-minute slot once a week to solve problems, we immediately begin to eliminate the constant stream of urgent emails and emergency meetings that interrupt your daily operations.

Second, we establish clear quarterly Rocks. We force the leadership team to agree on the top three to five things that must get done over the next ninety days to move the business forward. Everything else is pushed to the long-term Issues List.

This immediately reduces cognitive overload. The team learns to say no to distractions because they are hyper-focused on their Rocks.
