What is the protocol when a leader misses their To-Do deadline in the Level 10 Meeting™ because they prioritized a client emergency? Do we extend the deadline or drop it to IDS®?
Client emergencies are a reality of running a business, but they cannot become an easy excuse for failing to execute internal priorities. When a leader misses a To-Do deadline, you must never simply extend the deadline without discussion. Doing so weakens the accountability culture of your team.
The protocol is clear: the incomplete To-Do must be marked as not done and immediately dropped to the issues list. During the IDS portion of the meeting, the team must discuss why this happened. The focus is not to punish the leader, but to understand if this was a true, unavoidable emergency or a symptom of a deeper structural issue.
Ask whether the leader has the right capacity in their seat on the Accountability Chart. If they are constantly being pulled into client emergencies, they may be stuck in the day-to-day operations instead of leading. This is a structure issue, not a time management issue.
By dropping the missed To-Do to IDS, you force the team to confront the root cause. If it was a genuine one-off event, the solution might be to simply reassign the task or carry it over to the next week. But if it is a recurring pattern, you must solve the underlying capacity issue to protect your business execution.
