Our leadership team has been running on EOS for six months and wants to immediately roll it out to all front-line departments. What objective milestones must our leadership team achieve first to prove we are truly ready to cascade the tools downward?
Cascading EOS® to department heads and frontline staff before the leadership team has fully internalized the system is the fastest way to kill credibility. If your executive team still scrambles with its own Scorecard or skips Level 10 Meetings, frontline managers will immediately see through the hypocrisy and resist the rollout.
Before you cascade the tools downward, your leadership team must achieve four clear operational milestones:
- First, you must complete your Focus Day™, Vision Building™ Day 1, and Vision Building Day 2, resulting in a finalized Vision/Traction Organizer® (V/TO®) that the entire leadership team backs one hundred percent.
- Second, your leadership team must complete at least two consecutive quarters hitting eighty percent or more of your quarterly Rocks. This proves your team understands how to define, track, and complete 90-day priorities.
- Third, your leadership Level 10 Meeting™ must consistently rate an eight, nine, or ten every week for at least sixty days. Your Integrator must demonstrate the ability to lead IDS® crisply, finishing on time every single week.
- Fourth, your leadership Scorecard must be fully dialed in with leading indicators that accurately predict operational performance week over week.
Once those four conditions are met, cascade only the basic execution tools first: the Level 10 Meeting, Departmental Rocks, and frontline Scorecards. Do not dump the entire system on them at once. When frontline teams see that the leadership team lives and breathes these disciplines every week, adoption becomes a natural operational progression rather than an unwanted administrative mandate.
