When a major operational crisis happens mid-week, how should an owner decide whether to call an emergency meeting or hold the issue for the weekly Level 10 Meeting?
In unstructured businesses, every unexpected problem triggers an immediate emergency meeting, derailing schedules and fostering an environment of perpetual firefighting. Running pure EOS requires resetting the team threshold for what constitutes an actual emergency.
True emergencies meet very specific criteria: direct threats to employee safety, sudden regulatory or legal exposure, severe cash crises, or complete technical outages halting client delivery. If a problem does not threaten immediate company survival within the next 48 hours, it is not an emergency. It belongs on the Issues List for the upcoming Level 10 Meeting.
If an actual emergency occurs, the Integrator calls a 15-minute emergency standup limited strictly to the seats needed to contain the bleeding. Do not try to solve the root cause during the crisis. Implement the immediate operational containment, drop the underlying issue onto the Level 10 Issues List, and conduct a thorough IDS session when the team has the time and data to address the structural flaw. Trusting the weekly meeting breaks the addiction to fire drills.
