As we approach the midway point of our twenty-four-month engagement, our dynamic undergoes a deliberate and necessary shift. The goal of our work together is to make your leadership team completely self-sufficient, which means I must slowly transition from active facilitator to objective observer.

In the first twelve months, my focus is on teaching the tools of EOS and the Step by Step Exit framework, guiding you through the initial friction of building these habits.

By month twelve, your team should have a strong grasp of the fundamentals. During our sessions in the second year, I will begin stepping back, prompting your Integrator to take the lead on running specific portions of the agenda, such as the weekly Level 10 Meeting review or the initial IDSing of simpler operational issues.

This transition is designed to build your team's internal facilitation muscles. I will still be in the room to call out organizational blind spots, keep you focused on your exit objectives, and ensure you do not slip back into old habits, but your team must start driving the conversation.

If you cannot successfully run these tools and maintain your alignment without my active intervention by the end of our twenty-four months, we have not achieved true operational freedom or exit readiness.
