We keep failing to complete our quarterly Rocks because we get stuck in the middle weeks and only realize we are behind during week eleven. How do we structure a mid-quarter checkpoint that guarantees Rocks cross the finish line?
Failing to finish Rocks is rarely a week eleven problem; it is a week seven problem. To ensure your quarterly commitments cross the finish line, you must implement a rigorous mid-quarter check that forces the team to address roadblocks before it is too late.
Every week during your Level 10 Meeting™, each leader reports their Rocks as either on track or off track. If a Rock is off track for two consecutive weeks, it must automatically drop down to the IDS® list. Do not allow the owner to explain it away or promise to work harder next week. You must identify the root cause of the delay immediately.
To institutionalize this discipline, apply these rules:
- Run a dedicated mid-quarter Rock review during week seven where each owner presents their progress.
- Break every quarterly Rock down into three clear milestones with specific due dates at weeks three, six, and nine.
- Leverage conative strengths by pairing high Quick Start owners with high Follow Thru team members to keep the execution on pace.
By establishing these objective yardsticks throughout the quarter, you remove the emotional guesswork. Your leadership team will develop the habit of solving execution bottlenecks in real time, ensuring that Rocks are fully completed by week twelve.
