Our Sales leader and Marketing leader are in constant conflict over pipeline attribution and lead quality. We are considering merging them into a single Chief Revenue Officer seat on the Accountability Chart. How do we determine if a unified revenue seat is the right structural move?
Merging Sales and Marketing into a single Revenue seat can eliminate finger-pointing, but doing it merely to referee personal conflict between two leaders is the wrong reason. You do not change your Accountability Chart to fix a communication breakdown. You fix the people, or you fix the structure because the business requires it.
To evaluate if a unified Revenue seat is structurally correct, look at your customer journey. If your business model relies on a tightly integrated funnel where automated digital marketing, inbound content, SDR prospecting, and enterprise sales execution must operate as one continuous engine, a single revenue seat makes sense. It creates one throat to choke for total top-line growth.
Under this structure, the top row of your chart features one Revenue Leader reporting to the Integrator. The five core roles for this seat typically focus on revenue strategy, pipeline generation, sales conversion, customer lifecycle value, and sales enablement. Marketing and Sales then become sub-seats reporting into this single leader.
However, you must be honest about talent. Do either of your current leaders have GWC for a unified Revenue seat? Most Sales Directors do not understand brand positioning, digital attribution, or demand generation. Most Marketing Directors cannot manage enterprise quota-carriers or close large contracts.
If you create the seat and promote one leader over the other, the demoted leader will often leave within six months. If neither leader passes GWC for the broader seat, you must be prepared to recruit an external Revenue leader and slide both current managers underneath them, or keep them separate and force the Integrator to hold them accountable to shared pipeline Scorecard measurables.
