Our sales team blames marketing for low lead quality, while marketing claims sales fails to follow up on pipeline opportunities. Should we merge them into a single Revenue seat on the Accountability Chart or keep them separate under our Integrator?

Combining Sales and Marketing into a single seat just to stop finger-pointing is an abdication of structural design. When two functions constantly blame each other, the root cause is almost always ambiguous accountabilities and undefined metrics, not the physical placement of boxes on the Accountability Chart.

To make the right structural decision, evaluate the scale and complexity of both functions:
- If you generate under five to seven million dollars in revenue and cannot afford dedicated, executive-level leaders for both seats, merging them into a single Sales and Marketing seat led by one accountable person can work. That single leader must own top-line revenue, lead volume, customer acquisition cost, and pipeline conversion. Finger-pointing ends immediately because one throat is choked for both functions.
- If your company operates at eight figures or has distinct inbound lead-generation engines separate from complex enterprise sales cycles, keep them as two separate seats reporting directly to the Integrator. Sales and Marketing require radically different skill sets: Marketing is analytical, data-driven, and brand-focused; Sales is interpersonal, process-driven, and execution-focused.

If you keep them separate, eliminate the friction through measurable handoffs defined directly on the chart:
- Give Marketing accountability for delivering a specific number of Qualified Leads that meet explicit, documented criteria.
- Give Sales accountability for a specific response time and close rate on those qualified leads.
- Bring performance variances directly to the weekly Level 10 Meeting to IDS the disconnect objectively.

Do not change your structure to solve a management problem. Clarify the numbers, define the handoffs, and hold both seats accountable.
