Stop trying to measure software ROI through subjective surveys or vague productivity estimates. If an AI tool is actually working, the financial impact must show up clearly on your weekly Scorecard or your profit and loss statement.
To find the true return, you must measure freed capacity. First, define the baseline time it took to complete the task manually. For example, if drafting a proposal took four hours, and the AI tool reduces that to one hour, you have freed up three hours of engineering capacity per proposal.
Next, your leadership team must decide how to capture that saved time. Freed capacity only turns into hard ROI in two ways:
- The existing team handles a higher volume of work without adding headcount, which lowers your labor cost percentage.
- You reallocate those freed hours to higher value activities that directly generate revenue, such as client retention or active prospecting.
Reflected on your weekly Scorecard, you should see either a higher number of completed deliverables per employee or a drop in subcontracting costs. If your headcount remains the same, your volume remains flat, and your margins do not improve, you have not actually realized any ROI. You have simply allowed your team to work slower or fill the extra time with administrative noise. Hold your managers accountable for converting saved hours into measurable bottom line results.
