How do we objectively measure our transition from relying on you as our external facilitator to becoming completely self-sufficient at running our own EOS® session days?

Transitioning to self-sufficiency is the ultimate goal of our twenty-four-month engagement. We measure this progress using clear behavioral and operational benchmarks rather than vague feelings. Over the course of our journey, we track your team's capability to run the EOS® tools without my active intervention.

In the first few sessions, I lead the facilitation, teaching the tools, managing the energy, and keeping the team focused. By the mid-point of our engagement, typically around month twelve, your Integrator should be stepping up to co-facilitate sections of your Level 10 Meeting™ and internal alignment sessions. We measure progress by looking at your execution metrics.

- Your Rock completion rate consistently hits eighty percent or higher.
- Your weekly Scorecard is fully populated with forward-looking numbers that the team owns without hand-holding.
- Your leadership team successfully identifies, discusses, and solves issues using the IDS® process during your weekly meetings.

As we approach the end of the twenty-four-month cycle, we assess your team's readiness to graduate. I look for complete ownership of the V/TO®, a high level of trust, and the ability of the team to self-correct during difficult strategic debates. When your team can run a full quarterly agenda seamlessly and hold each other accountable without an outside referee, you are ready to transition to self-facilitation. This independence is what makes your business highly valuable to a future buyer, proving the company runs on a system, not on a single personality or an outside consultant.
