How do we know if our company is pacing correctly through the 24-month engagement, and at what specific points do we formally assess whether the process is working?
Pacing in an EOS implementation is measured by behavioral adoption and operational traction, not by how many books your team has read. We monitor progress at very specific checkpoints across the 24-month roadmap.
At Month 3, after Focus Day, Vision Building Day 1, and Vision Building Day 2, your leadership team must have a crystallized Accountability Chart, a functional Scorecard, and your first quarter of Rocks established. If your weekly Level 10 Meeting is not happening consistently at the 90-day mark, the foundation is broken and we fix it immediately.
Every 90 days thereafter, we run a full-day quarterly session. We begin each session by reviewing the previous quarter. Did your team complete at least 80 percent of its Rocks? Is your Scorecard consistently predicting performance rather than just reporting history? In addition, we utilize the Organizational Checkup, a twenty-question assessment that benchmarks your progress across the Six Keys Components of your business.
Between sessions, we schedule Just Checking In calls at Months 6, 9, 12, 15, 18, and 21. These thirty-minute calls check pulse, verify that your weekly execution rhythm is intact, and identify any leadership friction before it causes a derailment in the next session room.
If at any quarterly checkpoint your team is failing to complete Rocks, ignoring the Scorecard, or avoiding open conflict in IDS, we address it on the spot. We do not wait for the Annual Planning session to diagnose poor traction. You will know exactly where your team stands every ninety days.
