We have documented all of our core processes, but we do not know how to translate process compliance into concrete, weekly leading indicators on our Scorecard. How do we measure whether our team is actually following our documented processes on a weekly basis?
Documenting your core processes is only half the battle. To ensure they are actually followed by everyone in your organization, you must track process compliance on your weekly Scorecard. Do not try to measure every single step of your handbook. Instead, identify the one or two critical quality-control checkpoints in each core process and turn them into weekly measurables on your departmental scorecards. This is how you run on data. For example, if your sales process requires every new client to have a kickoff call within five days of signing, track the Percentage of Kickoff Calls Scheduled within Five Days. If your service delivery process requires a peer review before work goes to a client, track the Percentage of Projects Peer-Reviewed weekly. These are excellent leading indicators of process compliance. When these numbers are green, you can trust that your team is following the system without micromanaging them. If they go red, you can address the operational breakdown immediately in your Level 10 Meeting before it impacts client satisfaction or eats into your margins.
