How do you objectively measure whether our leadership team is actually making traction and mastering EOS, rather than just going through the motions every ninety days?
We track progress using three objective layers: tool mastery, operational metrics, and the EOS Organizational Checkup. Tool mastery means your team has fully adopted the disciplines without cutting corners. You maintain an Accountability Chart with clear single-point ownership, run tight weekly Level 10 Meetings with genuine IDS, track an actionable Scorecard, and achieve an eighty percent or higher completion rate on quarterly Rocks. If your Rock completion rate sits below eighty percent, we investigate root causes, which are usually overcommitting, poorly defined Rocks, or lack of weekly accountability.
The second layer is the Organizational Checkup, a twenty-question assessment your leadership team takes periodically. It measures the strength of your Six Key Components: Vision, People, Data, Issues, Process, and Traction. A healthy organization aims for eighty percent or higher across the company. We also evaluate the quality of your Issues List. In the beginning, teams bring superficial tactical gripes. As you mature, your issues become strategic, honest, and root-cause oriented.
For teams integrating exit readiness through Step by Step Exit, we also track your Value Gap score, the transfer of founder tribal knowledge, and the completeness of your due diligence data room. You are not making traction just because people show up to meetings with a smile. Traction is measured by whether your numbers are predictable, your team solves issues permanently, and your business can run cleanly without the owner intervening every afternoon.
