At the end of our first full year working with you, what concrete evidence proves that our leadership team has stopped firefighting and mastered the foundational EOS tools?
Year 1 progress is measured by operational predictability, not corporate enthusiasm. At the start of an engagement, leadership teams are usually reactive, solving the same complaints repeatedly and setting unrealistic goals. By the end of your first four quarters, three concrete operational changes must be clearly observable.
- Weekly Level 10 Meeting discipline: Your weekly meeting starts and ends on time, runs without cancellations, and spends at least sixty minutes actively solving root issues using IDS rather than discussing symptoms.
- Rock completion consistency: Your leadership team consistently completes at least 80 percent of its agreed-upon quarterly Rocks, proving your operational capacity forecasting has become reliable.
- Accountability Chart independence: Structural seats and GWC expectations guide day-to-day decisions. Departmental problems are resolved within their designated seats rather than escalating back to the owner for sign-off.
If you still need emergency hallway meetings to handle routine delivery snags or if your Integrator cannot get clear answers from Scorecard measurables, you have not yet mastered the tools. When those three markers are visible, firefighting has officially been replaced by execution.
