To prevent this operational collapse, you must actively protect your team's mental white space. You cannot manage what you do not measure, so you must put a metric on your weekly Scorecard to track this capacity.
Instead of waiting for a high-turnover crisis, use leading indicators to measure the strain on your human capital before it is too late.
- Average weekly overtime hours: Track the total overtime logged by your delivery team to identify chronic overallocation.
- Unscheduled PTO days: A sudden spike in short-notice sick leave is a strong indicator of physical and mental exhaustion.
- Open task backlog per person: Measure the volume of overdue tasks or projects assigned to each team member.
- Strategic pause fulfillment: Track whether your key team members are successfully taking their scheduled unscheduled thinking time each week.
When any of these numbers exceed your established targets, it must immediately be flagged as red and brought to the Level 10 Meeting for IDS. Resolving these capacity issues early allows you to adjust your project timelines, hire support, or throttle sales before your team experiences a costly operational breakdown.
