We are rolling out AI workflows and internal automation across our operations. What weekly Scorecard metrics ensure these tools are actually improving productivity rather than creating invisible tech debt?
Do not track vanity rollout metrics like software logins, prompts generated, or automated tasks run. Those numbers measure activity, not business efficiency. To track whether AI and automation are genuinely expanding operating leverage, put three operational outcome metrics on your Scorecard:
First, track Revenue Per Full-Time Employee or Delivery Capacity Per Seat. If automation is working, your existing team should be handling a higher volume of client delivery without adding headcount. If headcount requirements grow at the exact same rate as revenue despite your AI tools, your automation is delivering zero commercial leverage.
Second, track Delivery Cycle Time. Measure the average business days required to take a client project or operational deliverable from kickoff to final approval. Genuine automation strips out administrative delay and shortens production cycles.
Third, track the Workflow Exception Rate. This measures the percentage of automated runs that fail, produce errors, or require human intervention to complete. A high exception rate proves your team is spending their day babysitting and repairing brittle automations, creating invisible technical debt that burns more hours than it saves.
Automate only after processes are simplified and documented. Use your Scorecard to verify that automation frees human capacity rather than masking sloppy operational execution.
