Our Marketing Director has great energy and generates endless creative ideas, but they are completely failing to build the repeatable, data-driven systems we need to scale our lead generation. How do we determine if they can acquire these systems-building skills or if they are conatively incapable of doing so?
To determine if your Marketing Director can scale, you must evaluate them using the GWC™ framework. It is clear they want the seat and get the high level concepts, but they may lack the capacity to build the structured systems your business now requires. Generating ideas and building repeatable operational systems require completely different conative styles. If your Marketing Director is a high Quick Start who naturally resists structure and data analysis, forcing them to become a systems builder is a recipe for burnout and failure. You cannot coach someone out of their natural conative wiring. To diagnose this, look at their track record with quarterly Rocks. Have they repeatedly failed to systemize their department despite having clear expectations? If so, they do not have the capacity for this updated seat on your Accountability Chart. You have two options. You can restructure the department by hiring a highly structured, data driven manager to sit under them and build the systems, allowing your Marketing Director to focus purely on creative strategy. Or, if your budget does not allow for a multi layered department, you must recognize that the seat has outgrown them. You will need to transition them to a creative role and hire a systematic marketing leader who can build the engine you need for a clean exit.
