We have several critical seats on our Accountability Chart that are currently empty because we are bootstrap funded. How do we assign interim accountability for these vacant seats without burning out our existing leadership team?
When you have empty seats on your Accountability Chart due to budget constraints, you cannot simply ignore them. The work still needs to get done, and someone must be accountable for the outcomes.
The rule of the Accountability Chart is that every seat must have one, and only one, name in it. If a seat is vacant, you must place the name of an existing leadership team member in that box as an interim owner.
Do not split the seat among multiple people, as this dilutes accountability. One person must own the seat, monitor the scorecard metrics, and ensure the five roles are being executed.
To prevent burnout, the interim seat owner must prioritize the most critical roles of that seat and let the less urgent tasks slide. They must also use their weekly Level 10 Meeting to flag capacity issues and delegate simple tasks to other team members.
By placing a name in the empty box, you make the resource gap visible. It serves as a constant reminder to the leadership team that you are running lean and need to hire for that seat as soon as cash flow allows.
