Our Operations Director unexpectedly resigned, and our Integrator is temporarily wearing that seat's hat while we search for a replacement. How do we handle the vacant seat's weekly Scorecard metrics during this transition without overwhelming the Integrator or losing visibility into our core delivery?

When a critical seat on your Accountability Chart becomes vacant, the Integrator often has to step in to wear that hat. However, the Integrator cannot take on the detailed manual work of collecting and reporting that seat's weekly Scorecard metrics without burning out or losing focus on high level governance.

To handle this transition cleanly, separate the reporting of the data from the accountability for the numbers. Identify a direct report or a team lead within that department to take over the daily tracking and weekly reporting of those metrics. This person will enter the numbers into the Scorecard prior to your Level 10 Meeting.

Meanwhile, the Integrator retains ultimate accountability for the results. During the weekly Level 10 Meeting, if any of those vacant seat's metrics are red, the Integrator drops them down to the Issues list and leads the team to IDS the root cause.

This approach protects the Integrator's valuable capacity while maintaining total operational visibility. It also ensures that when you recruit a permanent replacement for the seat, you have an uninterrupted record of weekly performance data to hand over, making their onboarding process much faster and more predictable.
