I am the Visionary, and after our last Integrator left, I temporarily took back the Integrator seat on our Accountability Chart, but now my leadership team is treating me as the permanent operational boss and our strategic exit prep has ground to a halt. How do I manage this temporary dual-seat crisis without permanently getting sucked back into the day-to-day operations?

Operating as both the Visionary and the Integrator is a recipe for burnout and strategic stagnation. When you hold both seats, you naturally gravitate toward your strengths, which means either the big picture strategic exit prep or the daily operational execution gets ignored.

To manage this crisis, you must keep the two seats clearly separated on your Accountability Chart, even though your name is in both boxes. When you are in your weekly Level 10 Meeting, you must wear your Integrator hat. Hold your leadership team accountable to their weekly scorecard metrics and Rocks.

Be explicit with your team about which hat you are wearing. If a leader comes to you with an operational issue outside of a meeting, ask them if they are bringing it to the Visionary or the Integrator. If it is an operational decision, force them to solve it using the IDS process rather than expecting you to make a quick executive decision.

Make finding your permanent Integrator your number one strategic Rock. Your business cannot be exit ready if the Visionary is still running the daily operations. A buyer wants to acquire a self sustaining system, not a business where the owner is the critical single point of failure.
