During our Accountability Chart review, we realized a long-term leader is occupying a seat they can no longer handle as we scale. How do we navigate this transition without destroying team morale?
This is one of the hardest challenges business owners face, but you must address it directly to maintain the integrity of your culture. When a long-term leader can no longer handle their seat, you must evaluate them using the GWC tool: do they get it, want it, and have the capacity to do it? As a business scales, seats grow larger and more complex. Often, a loyal employee who was perfect for the job at five million dollars in revenue lacks the capacity to run that same department at twenty million. It is not a personal failure, it is just a reality of growth. Start by having an open, honest conversation based on core values and role expectations. Share the Accountability Chart and discuss where the gaps are. If they are a right person but in the wrong seat, look to see if there is another seat in the organization where they can thrive and add value. If no such seat exists, or if they do not want the new role, you must transition them out of the company with dignity and respect. Keeping a person in a seat they cannot fulfill hurts the rest of the team and breeds resentment, which destroys morale far more than making a tough, transparent personnel decision.
