I am currently occupying three seats on our Accountability Chart: Visionary, Sales, and Marketing. During our weekly Level 10 Meeting, I end up dominating every discussion and feeling like I am reporting to myself. How do I practically wear multiple hats in meetings without destroying accountability?

Wearing multiple hats during a Level 10 Meeting requires brutal compartmentalization. If you run the meeting as the founder-owner, you will default to talking over everyone, defending poor numbers in your functional departments, and stalling real issue resolution.

First, change how you physically and mentally participate in the meeting agenda. When the scorecard is reviewed, report your Sales and Marketing numbers strictly as the functional head, stating only whether you are on track or off track. Offer no editorializing, excuses, or grand Visionary narratives. If a metric is off track, drop it down to the Issues List just as you would require of any other department head.

Second, during the IDS portion of the agenda, clarify which hat you are wearing before speaking. If you are speaking as the Sales leader, your focus is operational pipeline and close rates. If you are speaking as the Visionary, your focus is strategic direction and long-range impact. Explicitly tell the team which perspective you are sharing.

Third, empower your Integrator or meeting facilitator to call you out when you cross boundaries. If you begin using your Visionary authority to protect an underperforming marketing campaign, the Integrator must immediately cut you off. Experiencing the sheer exhaustion of switching hats under strict accountability will also motivate you to delegate and elevate out of those extra seats much faster.
