We are growing fast but cannot afford to hire new executives yet, so my leadership team members are wearing multiple hats on the Accountability Chart. They are getting confused about which hat they are wearing in meetings, leading to messy decision-making. How do we manage this dual-role reality?
During rapid growth phases, it is common for leadership team members to wear multiple hats on the Accountability Chart. For example, your head of operations might also be temporarily running marketing. While this is necessary in the short term, it can easily lead to chaotic decision-making if not managed with absolute discipline.
To make this dual-role reality work, your team must practice strict structural compartmentalization. When sitting in your weekly Level 10 Meeting™ or working on quarterly planning, leaders must explicitly state which hat they are wearing when they speak.
Use your Accountability Chart to define the roles and measurable metrics for each seat, even if the same name is in both boxes. Keep these roles completely distinct in your mind. A leader cannot use their operational authority to override marketing protocols just because they hold both seats.
If a leader finds themselves consistently overwhelmed or failing to hit the measurables for both roles, it is a clear operational trigger that you have outgrown this setup. Use this data to prioritize your next executive hire, cleanly dividing the seats so each role gets the focused capacity it requires to scale.
