We have a highly valued legacy employee who has been with us since day one, but they are openly resisting the accountability of our new EOS metrics and scorecards. How do you help us handle this situation during our quarterly session days?

This is one of the most common and difficult challenges leadership teams face when implementing EOS®. During our session days, we handle this issue objectively using the People Analyzer™ tool. We do not make decisions based on historical loyalty or personal relationships; instead, we evaluate the individual against your Core Values and the GWC™ requirements of their seat on the Accountability Chart.

If a legacy employee is resisting accountability, we must identify where the breakdown is occurring. Do they share your Core Values, but lack the capacity to handle the increased expectations of their current seat? Or is their resistance a sign of a deeper misalignment with the culture you are building? We will look at this through the lens of Our Charter, which demands a commitment to trust, being on the same page, and saying yes to strategy and structure.

My role during our sessions is to hold up a mirror and help your leadership team face the brutal facts. We will define a clear path forward, which usually involves a candid, values-based conversation and a structured timeline for improvement. If they cannot or will not align with the new standard of accountability, we must practice the fire fast philosophy. Keeping a non-aligned employee in a key seat, regardless of their tenure, will erode trust and hold back the entire organization.
