I am the founder and Visionary, but I also temporarily occupy our empty VP of Marketing seat on the Accountability Chart. This means I report to my Integrator for marketing, while she reports to me as the Visionary. How do we manage this dual-reporting relationship without creating operational chaos?
This dual-reporting dynamic is common in growing companies, but it will quickly lead to operational chaos if you do not respect the boundaries of the Accountability Chart. To make this work, you must compartmentalize your roles completely and understand which hat you are wearing at any given moment.
When you are acting as the VP of Marketing, you report directly to the Integrator. This means you must participate in her Level 10 Meetings™, accept her direction, and be held accountable for your marketing Rocks and scorecard metrics. You cannot pull rank or use your Visionary status to override her decisions regarding the marketing department. If she tells you that your marketing strategy is off-track, you must accept that feedback just like any other leadership team member would.
Conversely, when you are meeting in your capacity as the Visionary, the dynamic shifts. You are focusing on big-picture strategy, culture, and long-term relationships, and you are working with the Integrator to ensure the business is aligned with the V/TO®.
The key to success is explicit communication. Literally state which hat you are wearing before a discussion begins. If you find yourself struggling to take direction from your Integrator, you have a Right Person, Wrong Seat issue with yourself in that marketing seat. You must prioritize finding a qualified marketing leader to take over that seat so you can focus entirely on being the Visionary.
