When we tackle tough issues during IDS, the conversation occasionally devolves into heated, personal arguments that damage trust. How does the facilitator maintain a healthy and SMART strategy and structure without shutting down necessary, productive conflict?

Healthy conflict is essential for a leadership team to solve its biggest bottlenecks. If your team is too polite, you will never reach the root cause of your issues. However, when conflict turns personal or emotional, it destroys trust and derails your Level 10 Meeting.

To keep conflict productive, the facilitator must ground the discussion in your Accountability Chart and your core values. When a debate starts getting heated, the facilitator should step in and remind the team of the goal: we are fighting the problem, not each other.

Use neutral, objective language to redirect the energy. Ask: What is the business issue here? or Which seat on the Accountability Chart owns this decision? This shifts the focus away from personal finger-pointing and back to structure.

If the conversation remains emotional, take a brief recess or table the issue for the end of the meeting. This allows tempers to cool down. It is critical that your team has the humble confidence to disagree during the meeting, but they must also support the final decision once it is made. If personal animosity persists, the Integrator must address it outside the room immediately.
