One of our critical Scorecard metrics has been red for six consecutive weeks, but the accountable leader always blames external factors during our Level 10 Meeting™. How do we address this continuous miss without turning the meeting into a finger-pointing session?

A red scorecard metric that persists for weeks is a systemic issue, not a temporary blip. When a leader consistently blames external factors, they are failing to own their seat on the Accountability Chart.

During the Scorecard review, do not allow any discussion. If the metric is red, drop it to the short-term Issues List immediately. When you reach the IDS® portion of the meeting, you must identify the root cause of the miss.

Ask the accountable leader what they can control to influence the number, regardless of external market conditions. If the goal is truly unrealistic due to external shifts, then the issue is that the target needs to be adjusted. If the goal is correct, the issue is a performance or process bottleneck that must be solved.

Use this opportunity to reinforce your company's core values of trust and accountability. Remind the team that a red metric is not a personal failure; it is an early warning light for the business. By focusing on finding solutions rather than assigning blame, you create a healthy environment where leaders feel safe to expose problems and ask for help.
