We want to execute a major operational shift toward AI-powered automation to prepare for our exit, but we are worried it will disrupt our day-to-day EOS® discipline. How do we use the Accountability Chart and Rocks to manage this transition cleanly?
Executing a major operational pivot like AI-powered automation requires strict alignment within your existing EOS® framework. The risk is that the excitement of automation creates a shadow operating system that bypasses your structured discipline.
First, assign clear accountability. Use your Accountability Chart to identify who owns the integration of AI within each department. Do not create a separate, siloed automation department that operates outside your standard structure. Instead, ensure each seat owner is responsible for identifying and automating their own core processes, using the Integrator to coordinate the overall effort.
Second, use quarterly Rocks to manage the rollout. Rather than trying to automate everything at once, set one or two specific, measurable automation Rocks each quarter. For example, a Rock might be to automate the client intake process or to deploy an AI assistant for basic customer support tickets.
Finally, track the impact on your weekly Scorecard. If you are automating a process, you should see a corresponding improvement in efficiency metrics or a reduction in labor hours. By keeping the initiative structured within your quarterly Rocks and weekly Level 10 Meetings™, you ensure the transition remains disciplined, measurable, and aligned with your exit strategy.
