Our head of sales unexpectedly resigned, leaving a major vacancy in our Accountability Chart, and the rest of the leadership team is already drowning in their own Rocks. How do we use our EOS® tools to manage this vacancy temporarily without derailment of our quarterly goals?

When a critical seat in your Accountability Chart becomes vacant, the immediate reaction of most leadership teams is to panic and split the work haphazardly. This leads to burnout, dropped balls, and stalled quarterly Rocks.

To manage a vacancy cleanly, you must run your existing EOS tools. Start by looking at the Accountability Chart to review the exact roles and responsibilities of the vacant seat. The Integrator must then temporarily assign those specific accountabilities to other team members. Do not try to have one person absorb the entire seat; instead, delegate individual roles based on GWC.

Next, update your weekly Scorecard. The metrics previously owned by the vacant seat must be assigned to the temporary owners. This ensures that the operational indicators remain visible and do not slip through the cracks.

Finally, review the active Rocks of the vacant seat. If they are not critical for the current quarter, put them on the Issues List to be reprioritized later. If they are critical, assign them to a team member and adjust their other responsibilities to prevent overload.
