We spent hours refining our V/TO® but our managers and frontline staff cannot recite our core focus or 3-Year Picture™ if asked. How do we move this from a passive PDF to a tool that actively guides daily behavior across the whole organization?

A V/TO® is useless if it sits in a cloud folder. To make it a living tool, you must stop treating it as an executive strategy document and start using it as an operational filter.

First, initiate a quarterly state of the company address. Every ninety days, the leadership team must share the V/TO® with the entire staff. You do not just read it. You explain how the company performed against the last quarter's goals and how those outcomes directly impact the 1-Year Plan and the 3-Year Picture™.

Second, integrate the V/TO® into your departmental Level 10 Meeting™ agendas. When a team wants to launch a new project or handle an issue, force them to ask how it aligns with the core focus and marketing strategy outlined on page one. If it does not fit, it goes to the issues list or gets killed immediately.

Third, build your core values and core focus into your hiring, onboarding, and performance review processes. Every new hire should learn the V/TO® during their first week. Your quarterly people reviews should score employees on how well they live the core values. When your team sees that you hire, fire, reward, and recognize based on these metrics, they will realize the V/TO® is the actual playbook for the company.
