We filled out our V/TO® and it looks great, but we want to know how to embed it into our daily habits so it actually drives our operational decisions instead of sitting dormant on our company intranet. What is the practical mechanism to achieve this?
A V/TO® becomes a living business plan only when it is used as a filter for everyday decisions. If your document is sitting in a shared drive, it is because you have not made it the gatekeeper of your calendar and cash.
To bring the vision alive, start by using the V/TO® as your ultimate filter during your weekly Level 10 Meeting™. When new ideas, opportunities, or potential client projects arise, do not just debate their merits in a vacuum. Compare them directly against your Focus, target market, and 3-Year Picture™. If a proposed project does not align with your niche or target market, it is an automatic no. This saves your team from the distraction of shiny object syndrome.
Next, make the V/TO® the foundation of your quarterly planning. Your quarterly Rocks must directly support the 1-Year Plan, which must directly support the 3-Year Picture™. Every quarter, before setting new Rocks, the leadership team must read the V/TO® aloud. This re-anchors everyone in the shared vision.
Finally, roll the vision down to the rest of the organization. Conduct a quarterly state-of-the-company address where you present the high-level details of the V/TO® to all employees. Show them exactly how their weekly activities and team-level Rocks contribute to the larger goal. When every employee can see the direct line between their daily tasks and the company's 10-Year Target™, the V/TO® ceases to be a piece of paper and becomes an operational compass.
