We spent two full days creating our V/TO, but now it just sits in a digital folder and nobody looks at it during the quarter. How do we transition our Vision/Traction Organizer from a static strategic document into a live operational tool that guides our daily actions?
A V/TO® that sits in a digital drawer is a classic symptom of treating vision as an annual event rather than an active operating system. To make the V/TO® a living tool, you must integrate it directly into your weekly and quarterly operational rhythms.
First, the V/TO® must be present in every single weekly Level 10 Meeting™. Use the weekly cadence to review your short-term issues and ensure they align with the priorities on the V/TO®. The leadership team should reference the document whenever a new opportunity or problem arises, asking whether solving this issue brings the company closer to the 3-Year Picture or the 1-Year Plan.
Second, you must share the V/TO® with the entire organization. Every quarter, run a state of the company meeting. Share the updated V/TO®, walk through the progress made on the 1-Year Plan, and outline the company Rocks for the upcoming quarter. This keeps the vision fresh in everyone's mind and connects their daily tasks to the broader company targets.
Third, use the V/TO® during individual employee check-ins. When managers discuss performance, they should tie individual goals back to the 3-Year Picture. When the team sees that leadership uses the V/TO® to make real-time decisions, reject distractions, and allocate resources, they will stop viewing it as corporate paperwork. It becomes the operational filter for everything you do.
