We are preparing for an exit using the Step by Step Exit framework and need to use our Level 10 Meeting scorecard to track our transition of tribal knowledge, but our operational metrics are already full. How do we make room for exit readiness metrics on our weekly scorecard?
A leadership scorecard should contain between five and fifteen high-level weekly numbers. If you are already at your maximum capacity, adding exit-readiness metrics will dilute your focus and turn your scorecard into an unmanageable dashboard. You must ruthlessly prune your operational metrics to make room for your transition priorities. To do this, review your current scorecard and identify which numbers are actually downstream activities that can be managed at the departmental level. Push those metrics down to your team Level 10 Meetings™. Your leadership scorecard must focus strictly on the vital signs of the business and your Step by Step Exit objectives. For example, replace a minor operational metric with a weekly progress number for documented standard operating procedures or a percentage tracking the transition of key customer relationships away from the owner. You are tracking the elimination of value gaps and the transfer of tribal knowledge. If you cannot fit these transition metrics on your weekly scorecard, it means you are still too deeply buried in day-to-day tactics.
