During our first ninety days of running on EOS®, we are struggling to transition from the high-level vision work of our focus days to the daily and weekly discipline of tracking numbers and holding each other accountable. How do we make the tools stick during this critical initial window?

The first ninety days of an EOS® implementation are always the hardest because you are building entirely new organizational muscles. You are moving from a world of loose communication to one of tight, structured discipline. To make the tools stick, you must focus on progress, not perfection. First, commit fully to the weekly Level 10 Meeting™ schedule. Even if your Scorecard is incomplete and your Rocks are not fully defined, do not cancel the meeting. The habit of meeting at the same time, on the same day, using the exact same agenda is what builds the operational rhythm. Second, simplify your Scorecard. In the first ninety days, do not try to track thirty complex metrics. Pick five to ten simple, leading indicators that give you a pulse on the health of the business. Ensure every single metric has a clear owner and a target. If someone misses their target, do not judge or punish them. Use it as an opportunity to build trust and solve the problem together. Finally, rely on your Accountability Chart™ to guide communication. If a question or conflict arises, look at the chart to see who owns that seat. Let them make the call. The transition from vision to execution requires the leadership team to lead by example. If the leadership team shows up to every meeting prepared, with their To-Dos done and their numbers updated, the rest of the organization will quickly follow suit.
