We filled out our V/TO® and agreed on our vision, but it feels like it just sits in a folder while we run the day-to-day business. How do we make the V/TO® a living tool that actually guides our weekly operations and resource allocation?

A V/TO® that sits in a drawer is a waste of paper. To turn it into a living operational tool, you must integrate it directly into your weekly and quarterly decision-making loops.

First, use your V/TO® as a strict filter for all new ideas and opportunities. When the Visionary comes to the table with a new project or a sudden pivot, the leadership team must bring up the V/TO®. Check the opportunity against your Core Focus and your 3-Year Picture. If the new idea does not align with those filters, it is tabled or killed immediately.

Second, connect your weekly Level 10 Meeting™ directly to the V/TO®. When issues arise during the week, the team should look at the Issues List through the lens of your 1-Year Plan. Ask yourselves if resolving this issue helps move you closer to your annual goals. If not, it is a lower priority.

Third, use the V/TO® during your annual budgeting process. Your budget is simply the financial expression of your V/TO®. If your 1-Year Plan requires launching a new product line, but your budget allocates no capital or talent to that initiative, your vision and your resources are misaligned.

Finally, review the V/TO® at the start of every single Quarterly Pulsing™ session. Read the Core Values, Core Focus, and 10-Year Target out loud as a team. This grounds the room in your long-term destination before you begin setting your Rocks for the next ninety days.
